The Small Business Automation Playbook: From Manual Admin to Automated Workflows
Copying enquiries into spreadsheets, sending the same follow-up emails and chasing invoices by hand all take time away from paid work. Automation can remove much of that—but only when the process is clear first. This playbook helps you decide what to automate and how.
Map the process before choosing a tool
Write down each step from first enquiry to paid invoice: who does it, where the data lives and how long it takes. Look for steps where information is retyped, emails are sent from a template or someone checks a spreadsheet for changes. Those are usually the best candidates.
- List every step between enquiry and payment.
- Mark steps that are repetitive and rule-based.
- Note which tools hold the data at each step.
Estimate the value honestly
Multiply the minutes spent per task by how often it happens each month. Add the cost of errors, such as wrong quotes or missed follow-ups. Compare that with the build cost and any monthly subscription fees. A task that takes two minutes a week rarely justifies a custom build.
- Time the task for a typical week.
- Estimate the cost of mistakes or delays.
- Compare savings against one-time and ongoing costs.
No-code first, custom when it breaks
Tools such as Zapier or Make work well for simple connections between popular apps. Custom workflows make sense when logic is complex, data must stay consistent across several systems, or monthly task fees grow large. Whichever you choose, add error notifications so failed automations do not go unnoticed.
- Try an off-the-shelf integration for simple handoffs.
- Consider custom code for complex rules or high volume.
- Set up alerts and review failures weekly.
The bottom line
Automate the repetitive, rule-based steps you have measured. Keep people in charge of exceptions and judgement.
